I can make custom characters, but it didn't come with custom background so I'm thinking about modifying the original characters like you did instead and changing their bios as well.
First, you need Paint .net to convert the portrait files into .png or .bmp, then edit them with GIMP or wathever program you use normally. Since all portraits are 512 by 512 pixels, you can configure a 512x512 grid to replace them very quickly. I only used portraits that were already in the game files, making new ones takes a bit longer if you want a good result (black and white effect, vignetting, ...).
Once you are done, you just have to re-convert them into .dds and repack the mod.

I have one question about modding the game with Storyteller tool, how do I change portraits of original characters like you did? I'm able to change the name and bio, but I have no clue on changing portraits at the moment.
Then I'll see if I can add some of the features from the dlc to this mod, like what I did in War Stories.
