I can never leave the army
I was enlisted in an army, asked to become a vassal and that was accepted. But whenever you want to go anywhere by yourself there's no option but to 'retire from service', then you lose loads of relation points and they won't let you become a commander again. How do I make it work like most warband mods, where you can just lead your own army?

I encountered the same problem.
What I've found since is that it functions like normal warband once you become an Officer and you can recruit soldiers from the villages instead of the rebels, also access to the armoury. As an officer you don't get issued weapons or equipment.

On the game where I joined the army super early I had to quit and start a new as the faction was at peace when I very quickly realised I was stuck. So I don't know how if you can rank up starting as a privet. Your rank (and the required points) appears on the reports screen, you increase your rank points by being in combat, even if you do nothing. I'm not sure what rank you start becoming independent.

Becoming an officer can be done in two ways; either ranking up as part of an army (very slow going and kinda boring) or based upon your renown upon joining. 100 renown brings you in as a major, you can start with this by choosing the top starting options, then simply join any faction of your choice.

On my next game I'm going to start low and either cheat some cash or import a character with some, build a few factories somewhere then join a faction's army. I'm hoping that I'll get to rank up over time while my factories are being built. I'll put another comment to say whats happened.

You do indeed rank up, its very slow and boring coz you're just watching the leader roam the map. It does however work and if you invest in industry before joining you'll get your investments, as well as being paid for your rank. You also gain relation with the leader after every fight. Unfortunately it crashed just as I was making an officer so still unsure if you are able to break free at that point.

I think the best way is to either start with the highest options allowing you to join as an officer or grind your renown up by doing quests. Ultimately I think this MOD is really geared towards you being a faction ruler.

Definitely geared towards being a faction ruler, being an adventurer is veeery slow going
