Great set for a different game. Too many details and not the right style for TF2 though.

When I first saw the image I thought it was a reference to Judgment, but then I realized quickly that it's a reference to the KoF series. Still a great cosmetic set though and I hope this gets put into the next update!

I'm just gonna add that there's already cosmetics in the game that add almost the exact same sorta oversized bulk as this set set does and they've never been a problem; just because these cosmetics follow a very specific aesthetic really doesn't mean that they've totally changed the overall silhouette of the Demoman, let alone is it going to override anything else that makes him recognisable from a distance - say his animations & weapons that're unique to him and him alone.

Cosmetics are more than allowed to change the appearance of a character if they're done right, and I say that this is more than fine. If you really look at this and you genuinely struggle to make this out as the Demoman, when there's so many other people in these comments right now that can easily identify who this is meant to be, then that's solely a you problem.

My point stands, it's barely visible. The three shirt cosmetics I listed still have it on full display above them. Because it's a bomb vest. It goes on top of everything else. You've made Samuraiman, not Demoman. This has almost nonexistent synergy with most other cosmetics. It's more of a costume than a cosmetic set

Okay, The kimono, while I get why it is the way it is, is too big and strays away from demo's model too much for me. The hat has the same issue and feels more like a soldier cosmetic that's put on another class. Though I wouldn't mind the facial hair as a cosmetic on it's own. And finally, as for the vest, I would have liked to have seen it colored like his vest instead of the team coloration that was chosen, and I think the tan belt is a bit much. Overall, I think this set pushes things too far into a model overhaul.

I think you've been missing the point. The problem with this isn't that you can't tell it's demo, even though the silhouette is pretty egregious, it's that this isn't demo. You took away his bomb-proof vest and grenades and replaced them with a Samurai outfit. You even took away his eyepatch. We have Samurai cosmetics in game, but they accent demo's pre-existing clothes instead of outright replacing them. For example, the shin shredders look good. Demoman is also demoman, not Samurai man. He has the zatoichi and that's about it. Most of his weapons are explosives and you took away his explosive gear. It borderline makes a new character. All the cosmetics that do replace his vest, like the Mann of the Seven Sees, Glasgow Bankroll, or Hawaiian hangover, fit his pre-established character well, hug his silhouette, and fit nicely with pre-existing cosmetics.
