I tried to find alternatives to the program that the devs recommend in the official guide, but I couldn't (as well as the video on this topic).
I'll try to figure it all out and get back to work
That said, I see you mentioned you don't know how to edit the skel files. This can be done with free programs. Go to the Guide section of the Darkest Dungeon community tab and search "dragonbones" . This will lead you to a guide called "Creating animations without Spine" . This guide tells you what programs you will need, as well as common questions/mistakes made in the animation creation and export process.
As far as animation itself, there are several videos on YouTube, including a series from a Red Hook dev. I hope this helps.
