If you head to the Womb of Lamashtu the very moment you are able to, you'll arrive in time to save him (he'll have a full squad rather than them being all dead)

If you do this though I'm pretty sure Jhod dies in his place. At least that's what happened to me, I went straight to the Womb instead of the Capital. However I did end up resting like 10 times in there trying to figure out the puzzle, so that's 10 days of time passing at least.

Maybe if you're super fast you can save both of them, I dunno. Thus far this choice has been one of the most important I've had to make, and it's really downplayed.
Well guess you can only save one of them then. I went to the capital and saved jhod. but would prefered kesten to be honest.

I saved them both :)

You can tell Kesten to go to the capital (I think it was a lawful good option). That way you can save both.

Tried to get him to go to the capital but he refused me. T.T

Rest before you talk to Kesten after you've finished the goblin fort. Jhod can stay alive longer than Kesten can so you need to go to Lamashtu first. Save Kesten (You'll note he still has soldiers alive at this point and is fighting goblins.) Don't move any further into the place after saving Kesten from the owlbear.Turn round immediately and go back to the capital. Do not rest until you've cleared the capital and saved Jhod. Kesten will still be alive when you get back and you can finish the womb and save everyone that matters.
Source: Me since this is what I did.

No, just a lawful option. I was able to do it as a LE Inquisitor.

There was a lawful option, told Garess told send the guard to the city and to meet up there. Went to the city, saved Jhod, then went to the fort with Garess.

Save Kesten by going straight to the Womb, kill the monsters there, then immediately leave the area after saving him and go to the capital. This will allow you to save both of them.

Two methods: Either have Lawful alignment and tell him to go to capital, or go to womb right away, save kesten, return to city, save jhod. If you do it fast it is possible, though game will later think you told Kesten to return iirc

This worked out for me well, even though it seemed obvious, that its more of a glitch, than a valid option, because Kesten cant die if the monsters are dead, when you come back from the capital. At least the system tries to focus on the dieing-scene, even if there is no fighting in place. So maybe this option of saving both will be closed in later patches, with only the lawful one remaining.

Kestens demise legit made me happy as his character was annoying me pretty hard. The evil sorcerer tells his minion to do something and said minion states "how it's going to be" back at evil sorcerer then minion needs to combust.

There's been two times so far where I really wish that there was an "immediately and painfully kill minion" button during dialogue. With Kesten and with Harrim during his moment in the troll castle involving an anvil that could have been a boon to the evil sorcerer.
