Inner Circle
I have appointed Borman to the Inner Circle but can't start his focus tree, will it start by itself after a certain period ?

Yeah, those focuses I believe are only automatic which is nicer to have since HOI4 focus trees are pretty massive

Those Inner circle focuses are done in time aumatically and you get only info about completion - It is very cool feature.

You just have to decide if there are some splits in the tree or clashes - that create popup as standard event.

Tehy also added new tools now that make work with focus tree much more convenient - mark historical focuses is for once absolute fantastic (only another addition could be make visible also order the AI follow)

But you can also switch between whole section like industry, army, policies... together with filters and fulltext search we had before it is now joy to work with and it was done very well.

You can only appoint three of them so you have to decide which bonuses you prefer in the long term but you can swap them out before they complete their final plan/scheme thing they do.

The focus tree should be smaller and more focused on political direction than a stack of icons to click and guide through. Sure, completing them is satisfying, but I think it's significantly better to just open out something like a lens similar to Victoria 3 and claim territory and escalate the demands gradually as you would a real conflict.

Army and economy should just be down to decisions which are more interactive than simply clicking icons. My idea should have something similar to Italy's mission slop but without the time so players actually have to dedicate management such as exercising in a certain state to improve the army and in turn feel like you're actually in charge of a country.

Can I swap people in the inner circle at any time? For example Heß with Himmler, even though all 3 slots are occupied?

Yes, you are able to replace Inner Circle members whenever you can.
Though, you can't manually replace Party chancellors due to them being exclusive but otherwise you're able to replace them. You just need to wait the days requirement to appoint another Inner Circle member. (bit late but may be helpful to a new reader)
