One thing I've noticed is that in non-historical Japan picks the 'attack USSR' tree much more often now. Again could be RNG, but thats been my experience. So, be ready for it. And yes, you should be trying to improve realtions and/or influence both Mao and Chiang, just to be safe. That's gonna sap a lot of political power though, so make sure you got your western front where it needs to be.
More practically, for your eastern front divisions over 20 width are a bad idea, because as you noticed the supply situation in that part of the world simply can't handle it, so adapt if you have to. In that same vein, research logistics companies & using them is a must. If you do nothing else, do that and you'll see an improvement.

2] You have 2 Far Eastern ports, fortify them heavily !, and build ships there; as those Western fleets will be bottled up for quite some time .
3] Hold and take the rest of the island just east of the Russian coast; you have an airfield there, take the port from the ♥♥♥♥ .
4] Build up airpower for superiority in Far East .
5] When all is ready, "Hulk, SMASH !!"
Dropped a nuke on each of Japan's five biggest cities = No surrender, no hit on the surrenderbar in the war screen. :(
