40+ hours and still no ally
It's been over 40 hours since I started the game, and I haven't been able to recruit any allies, including Yaya. Does anyone know why? :/

You can choose wrong anwers in dialogs with them during companion quest and they can refuse to join you as a result. There is a general recommendation in online guides to use Canon Mode for this quests if you don't want to miss them.

If you pick the wrong dialogue choices you don't receive the ally. You have to pick the right choices for each one. Yaya is 100% missable if you chose the wrong options.

Which the game warns you about in big, bright, pop-ups.
I have 34 hours and 3 allies.
It's a matter of which objectives you pursue, and how you interact with potential allies once you meet them.
Yaya for example, is easily missable if you take the wrong dialogue choice.

Yaya rejected me aswell lmao, it was because of dialogue choices.

Personally I’m playing on PS5 and I’m 12 hours in just finished Yaya side quest after following all correct choices (per internet) and she still won’t follow me

this is the exact same situation i'm having
40h and no allies even yaya...I choose the right answer in secend time but nothing happen...

same no allies, i turned down yaya because i didnt like her and yet to see any one else.

The allys are just quest objectives that unlock at certain points through the story. They won't be accessible until certain pre-requisite missions / regions are unlocked etc.

After you defeat Wada Koretaka during Heads Will Roll, side with Yaya to spare the soldiers. At the start of The Stray Dogs, choose to forgive the thief. At the end of The Stray Dogs, urge Yaya to forgive Tetsuo and then ask her to join you.

Gennojo


Reply with "I'm all in" after delivering the scroll to Gennojo during Honor Among Thieves. Then, choose to soothe Gennojo at the end of The Godless Harvest and say "We make a good team" to recruit Gennojo.

Katsuhime


Rescue Katsuhime when she is shot during The Diary of Lady Rokkaku and ask her to join you at the end of the quest.

Yagoro


Beat Yagoro in a duel during A Blade in the Dark (you will have two opportunities). After you defeat the samurai at Juyjin Courtyard, invite Yagoro to the League.

You need to kill all members of the Shinbakufu to unlock this quest.

Ibuki


Select "I have changed" during your first conversation with Ibuki in Ambush Interrupted and keep at least five civilians alive after the ambush. During Homecoming, select "Fight with us, Kyobei" and have Kyobei survive the fight against Nakatomi. Select "You don't have to be alone" at the end of Homecoming to recruit Ibuki.

Oni-yuri


During Oni-yuri's second quest, Sweet Revenge, choose "I will show you" after dealing with the pirate.
if you have yasuke go with him to iga
and start the mission about a ronin, keep doing that mission (be careful with the decisions you make) and if you do it fine then you will have him as an ally

Yeah I just found that out after doing a lot of side ♥♥♥♥, so I guess it is believable because I’ve played for 20+ hours
The Yaya story is so dumb. She joined me on killing a bunch of people, then got upset because I let the old guy kill one more soldier after the battle where we killed like 100 people. Then I do her quest and show her that I've changed, she still refuses to join. Thus I'm just left questioning what the point of anything involving Yaya was after the two missions with her. Hopefully they pop up again.

Like imagine being offended at allowing the death of one more soldier after said soldier has been accused of setting people on fire while they are alive and after Yaya helped us raid and kill the soldiers camp. :steamfacepalm:
