what does it mean when a discussion has the grey mail icon?

Blue means there are new messages.

Grey means there are no new messages.

light blue closed envelope: unread posts
grey open envelope: you've read every post in there.

"Reading" meaning it was loaded at least for some seconds. Still implemented kind of iffy, though.

Oh, and you click the blue one to jump directly to the first new post.

Try putting your mouse over the icon.
I get the popup text "No new replies in this thread."

Unless there's some other grey mail icon you're referring to.
In that case it means no worries for the rest of your days...♫
