Do factions really only have 5 units?
I'm in mission 3 of the first campaign and it seems every faction only has 5 units (+ the upgraded version) in total? Is that correct or are more units unlocked later on?

Each faction has 8 units. In campaign missions some units are locked

I guess I phrased that poorly. Are there for example really only 5 human units for Arleon? In terms of tiers there only appear tro be 5-6 (coming from HoMM where there are 7 to 8 tiers).

Each faction has ttal of 8 units +upgrades. Arelon is split between humans and faey with ratio 5:3 So they have 5 human units and 3 faey ones that are not available until last mission.

Barya nad Loth also have similar split in units.

That is because the campaign has story reason why the human no yet has access to Faey troops.
In mission 2, you obviously see many person wondering why Faey berserk and attacking human.
Mission 3, Cecilia going to the Faey leader , I presume only after this mission Arlean just get to unlock Faey troops due to peace with Faey.

Yeah I get that but powerwise this progression feels not very deep/interesting to me. In the heroes games you start of with some weak units in the early game and then depending on the map and your skill you build up and get more and more higher tier units. In this game the progression fields a lot shorter and there doesn't really seem to be the high tier units & all the units you can get you can get quick.

? The Heroes campaigns commonly did something similar by limiting how far you could develop a city in the early campaign missions.

Okay but on most scenarios or random maps you can get tier 7 or even tier 8 units. In this game I can get the highest tier unit within very few turns and they don't feel all that powerful. That was kinda my point - I was wondering if I was missing something. I.e. high tier human units where a single unit would be as strong as 100 low tier units. But nope, it's 5 humans + 3 faey and they feel like tier 4 / tier 5 and have basically time investment. Kinda not my taste, sadly.

From what I see your writing you are missing the good old days where 1 black dragon can kill 100 pike man in heroes 3.

Start heroes 6, the power gap between lowest tier and highest tier is getting kinda close.
They are stronger but instead of being best unit, they just offer different strategy at this game

I'm not sure that I would say I miss those days - I think I mostly miss the leveling up of your force and building up of your empire. The progression of the towns and heroes just feel less satisfying. Maybe in a DLC or something they can extend it a bit.

The top-tier units are definitely not nearly as overwhelming as in the Heroes games. But strategically, it arguably makes for a more interesting game because rushing to build your top level troop structures isn't necessarily the best strategy on every map.

At the moment I would rather stack similar type unit for easier research upgrade and essence bonus.
Example
Arleon, footman archer sapper
Baryan, pikeman, rifle, artificer
Rana, shaman, crawler, guardian

I think the game did the right thing let player more freedom play differently
