I think I'm playing it wrong...
Honest question from a returning player to this subgenre:

It's been many years since I last played any HOMM game, and here I find myself battling, equipping and levelling only ONE hero, while the other one is the errand boy: collects random resources on the map and goes back'n'forth, resupplying the main hero with fresh troops.

It feels odd, but why would I focus on levelling two heroes "a bit" if I can make one hero completely OP and steamroll everything?

Having more than one wielder leading a big army is usually something you'll do on a bigger map where you have to cover a lot of territory.

It really depends on the map-layout. If enemies can't sneak past your main-hero because the layout of the map doesn't allow it, concentrating all your strength on that one hero is ideal.

If there's 2 different paths to your main-city and additional ones to your auxiliary-settlements having only one strong army can make it tough to further expand without letting your grounds undefended.

So on a small 2-player-map it's very unlikely you'll need to lead another wielder into combat. On a large 6+ player map it's a different situation.
What about the campaign? Still in the first one, third level. I find that only using the main hero is the way to go

It's absoutely intended that you especially in the campaigns and larger maps focus on more than one Wielder. How many and what roles they fill will be depending on map size, chosen playstyle etc.

that's one of the reason we have a limit to stack size for example, to encourage that you spread things out.

Now it's only natural that you sort of focus on one regardless, a "main" if you will. But don't hold back, try to level up the others do, you only have things to gain!

For all I recall of my playthrough months ago, I had three powerful heroes. The main, the story companion and a third to get things for others and level up for the remaining XP others couldn't get because maxxed out.

Generally I end up with a main hero, a weaker secondary later that can fight neutrals and weak enemies but not their main army, and past that they're usually loot gatherers, scouts, and troop carriers.

The tutor skill is very very helpful for having multiple heroes though, enough magic skills can get you pretty far with a minimal army
Even a weak wielder defending a city is much better than no wielder defending a city both in terms of their stat bonus to units as well as ability to use spells.

If you focus on spellcasting with very small stacks, you can get quite far with very limited units, thus having several wielders clear up neutral stacks.

The larger the map the more focus you probably will have on multiple wielders as one wielder can only cover limited ground, on small maps that is much less of an issue.
