How to "change skins"

I saw on the store page that the avatar in the trailer was shirtless and had a tengu mask instead of the base sekiro avatar, and in the description of the game it says that there are three unlockable skins. How do I unlock and use these skins?

You unlock a different one for every ending you get. You can change them from a Sculptor's Idol once you unlock something besides the base.

This is only partially true. You will 100% get the Ashina skin/form from beating the game with any ending once. The other skins are from beating the boss rushes called gauntlets of strength. You unlock these gauntlets by defeating all the bosses in the regular game that a gauntlet has, and there are a total of 4 gauntlets, 3 of which rewarding something. If you want the Shura skin, you must complete the Shura ending since there are specific bosses tied to this route that can only be fought in this ending path in order to unlock the gauntlet to play and eventually get the skin for. The Tengu is the same and it's gauntlet unlock requirements are very easy as it's basically just abandoning the iron code and beating the game normally.

The wiki will list the skin rewards as "Another's Memory". These are what the skins are called and are also called "Forms" in-game. It also shows what bosses are present in the gauntlet, the inner fights are basically upgraded versions and don't matter as far as unlocking gauntlets goes, but looking at the bosses before the inner fight you will see what bosses you need to kill in order to unlock the gauntlet.
