Do you have to have 8 people play? How does it handle less? Can you play private games?

You can invite your friends to play, once you hit quickmatch you will be matched with your friends+anyone waiting in a lobby. The game supports down to 5 people and balances accordingly. Best experience is a full 8 person game though :).

No bots, communication is vitial to playing the game correctly so really unable script AI to have discussions and make decisions with a group.

If I don't have lots of friends to play with online, can I enjoy this game purely with pubs from the lobby for my play sessions? Is the game fairly "sessionable" in that manner, or is it more of a persistent server where I really do need the same people?

I'd say the game is probably best with friends, but definitely enjoyable queuing up with random people as you never know what they'll do. It is no a persistent server the games are round based and only last a max of 30 mins.

Played 70% of my games without people I knew. Some of these were a blast, some were horrible. Depends on who you get matched with. But on the other side, not knowing what you get is part of the fun. Analyse. Adapt. Overcome

I also can not play with strangers
and not everyone had the game from my list!
(that's why I think it's a pity that there should be no bots!)
and bots can also be stickier
- the smarter the developer the better the ki!

and who I happen to play with people -
like russia, usa and no english
How can I communicate there?
I should all be able to speak,
and everyone plays differently -
also some just ♥♥♥♥ and not serious
