HOW do i promote a SERF?

You need a Lord's Manor with the Great Hall function assigned to it, then at the start of each month you get a notification on the bottom left of the screen that promotions are available, click that notification and the promotions window will pop up.

Note: The notification stays there for up to 4 days after the 1st of each month.

Plus you will need money to promote. Newcomers to surfs are 20 each. Serfs to commoners is 50 each. Commoners to citizens are 200 each. Novice soldiers and up are free.

why not an automatic pause each month with a detailed financial report and the promotion menu ?
with the possiblity to deactivate it for people who don't need it

That was the case before but most players found it annoying and it was changed to the current notification. Not sure if the devs want to have that as optional for now.
