Custom npc vs default
So even though I do enjoy the default companions I would prefer to have more control over my parties make up. What do I lose by switching them out for custom npcs and will I be forced to use the default companions during the game?

RP and some special abilities the defaults have for camping. haven't gotten to city building yet but I'm sure they do something minor there too.

I'm aiming for a mixed party, looking to roll with 2 extra custom Pathfinder mercs and rotate the defaults that fit my party and RP through the other 3 slots.

The main difference is that custom NPCs can't serve in positions in your kingdom. That doesn't affect running around and adventuring.

And the other thing you'd miss is any special dialogue normal companions have. But I'm sure thats obvious.

Don't plan for that right now. Yesterday's patch added a bug that makes it impossible to create custom companions.

playing the gog version so I have no issue making npc atm, what I'll probably do is just wait for the character editor on github. At the moment its updated to the point you can mod stats and im sure in a few days I'll be able to change the default companions builds. Tower shield specilist... really? Such a waste lol if your gonna sword and shield might as well learn the duel weidling skill bash line and turn into a right terror.

Now with the new patches in I'm still on the fence, there are actually a lot of ways to make the default companions usable if not optimal but if they are artificially contribute to the story would it be worth it to just hire the mercs?

I know they have their own custom quests but narrative speaking are they worth using over mindless mercs that you can actually optimize?

Defaults I prefer because customs can't be advisors. Also they don't have interesting convos during camp.

Having the prebuilts being able to occupy positions in the city is great. Even more reason not to use them in adventuring, and build useful characters.

Its not like the prebuilts that you recruit, and don't take with you, are somehow gone. They're still around to talk to, progress their quests and backstories. If you do get to a point where you need to take them with you to accomplish their personal quests (assuming they have them) just pick up the one you need, and take your 'real' party -1 person to make room for them.

I know the banter in camp is just a little fluff so I'm ok missing that. I just wonder if they add anything meaningful during events.

That reason actually makes customs better.

Create the customs and take them on adventures while you leave all the defaults behind working as advisors.
