Yup that works if your character was created with a custom portrait, in this case all you have to do is update the images in the folder the game create, but what if you used one of the portraits the game offers you when you first started? Do the game create a portrait folder as well and you can change the image latter or you are doomed to stay with the game portrait for the rest of the game?
[Edit] Just asking 'cause I created a portrait for my aasimar paladin and didn't wanted to start again xD
Maybe we need a Vid on Tube to make things clear.
Edit: Ok found it someone should mention that the button is only a tiny litle gold triangle under the vanilla portraits.
1. Find a picture
2. Use a Picture editing software, Example: I use basic paint that comes with Windows OS
3. First save the picture as a png before editing
4. Depending on software modify the picture as needed to get three different pictures of three different measurements and three different names:
File Name / Label – Width, Height
Fulllenght – width: 692px, height: 1024px;
Medium – width: 330px, height: 432px;
Small – width: 185px, height: 242px;
The three files you should get would be:
Fulllength.png
Medium.png
Small.png
4. Go to Owlcat Games location in the Users’ LocalLow folder,
My pathway to the respected location as an example below:
"C:\Users\drbso\AppData\LocalLow\Owlcat Games\Pathfinder Kingmaker\Portraits"
5. Select an existing folder in the Portrait folder and open it
6. Delete existing files named Fulllength.png, Medium.png, & Small.png and then put the newly created images with the same names into folder.
7. Basicly thats the end of it other than playing the game and using your new portrait.
Thank you very much, CdrGrim!! Much appreciated.

If your photo is too big or too small to make the correct dimentions when cropping (which will be the case with most pictures) you will need to resize the picture before cropping. Depending on the untility your using, the cropping tool (rectangle) should be transparent, and when you enter the dimentions needed for each size, it should be movable so you can adjust it to see how you want to crop.
Lets do an example with the small picture: You set your cropping tool for 185x242, but when you move the rectangle over the picture's head, it's either cutting off half the character's face (the picture is too big), or it's showing the head, neck, and chest (the picture is too small).
What you will have to do (and you'll have to use estimates here), is resize the photo by about a percentage equal to the difference in size. So it the character's head/chest is showing in the small rectangle, you probably need to increase the picture about 60% (make sure aspect ratio is toggled on). If it's not right, undo, and resize again accordingly.
The good news is, once you resize the picture for the head shot, the other two size shots are usually the correct size too now.
Bad news is, if you have to resize up, the picture may get blurry. Sizing down usually works ok.
Is this assuming your main character does NOT use a custom portrait? Because I cannot figure out how to do it for a companion, without messing up my main character. Please advise.
