You do get special items that do stuff. Like magical sword. But only for heroes/lords.
But I get what you are talking about. I dont know about that. Might make for too many OP units.
And what would those do? Also, what would a single sword in a unit of 60 spearmen do to unit's effectiveness?
Some units do have shields. Elven spearmen, Empire swordsmen, Saurus have shield variants. I could go on.
Because potions are hero items.
Define "useful banner". Do you want banners to turn your clanrats into something capable of versing off against a sun dragon?
Because if every unit could recieve those upgrades, then RoR would be completely useless.
Lightning sword would randomly zap enemies on use, same as the banner.
Hellfire sword would release fire novas on proc.
The shields would be similar to the lord ones such as extra missile defence or reflect spells become immune to spells.
Potions again like the hero ones but on units they would be really cool.
Banners could add regen or aoe damage on proc and such.
Ofc the enemies could use these items would spice up the battles a lot as the only real spell threat from the enemy is warp lightning they suck with everything else
That's what spells and active skills do. If you want fire damage, there is a banner for that. If you want explosions, there are a few units that do it.

Embedding heroes is redundant in total war as you can throw lords and heroes into the mix whenever and where ever.
As for the other points, Do you just want hero items on units? Use heroes, and you'll have all those effects and more.
Yeah i loved it such a cool game. I wouldn't mind a modern version. Voice acting was pretty good for back then too
