I just whent slow tanky, with deathray gunners
To start with I would recommend just upgrading your bomber, you'll need it in the later stages to be able to handle multiple enemies aswell as aces. Unless your some micromanagement god you will lose crew in the early stages so don't worry about upgrading them too much until they start gaining levels and new skills.
kinda depends on how you play it, the last part you mention.
I have done so everything i can buy to make my plane tanker and deadlier and I have like 50k + on money to spend left now and I have not even done the third campain mission...
Armoring up your tail and main rear fuselage is good.
Give heavy armor to your tail gunner and main rear gunner. These two sections of the plane are the most often hit.
Have at least one engine fire extinguisher.
Give plimsoll shoes to your mechanic. Also turn your mechanic into a medic.
Train your navigator or radio operator into a mechanic; if your mechanic is away doing some fixing they can take over the fuel controls and provide boost in case of emergencies.
Engineer - Medic is critical as Metalcallous said.
Navigator is a good choice for a fourth gunner, as you can make your Radio Op a Nav, since that role is not needed much on long high-alt flights.
Bombardier - gunner is an obvious choice, I often have the Eng man the bomb sight so they can keep that nose gun cranking.
I went with both tail gunners as Medic so they can patch each other up between fights, its a long way forward to the medbay.
Pilot is kind of a tough choice, since you'll want to move them the least. I chose Engineer, so that in a pinch the Radio Op can take the helm and the Pilot can manage a boost or lean in case the Eng is busy, but I very rarely resort to that.
