you can make it easier to rescue someone out of prison, by going to a village connected to the castle/town youre rescuing him from. talk to the elder (stands somewhere in the village by a fire normally) and tell him to make large fire outskirts of village. depending on your relationship (if they like yu enough, they dont ask questions and just do it)
This way there will be 2/3rds of the guards away from the town streets. so busting someone out of the prison and fighting off the remaining 1/3rd of the guardsmen is easy.
When you ask the guard to let you see the prisoner, if you're wearing the Pilgram's disguise, you get the option to switch places with the imprisoned lord who then sneaks out in your stead, and then you claim he jumped you and stole your clothes after a couple days in prison.

(the amount of xp/gold depends on who you got the quest from. Fathers give the most. Brothers/Uncles give a medium amount, mothers/wives/sisters give the least)
If you select sneaking in, he gives you a pilgram's disguise that includes lockpicks, and then you wear it and talk to the guard, and then go inside and talk to the prisoner and you'll have it as an option.
(Selecting busting in, the lord gives you some gold and recommends paying some villagers for a distraction to reduce the number of guards)
What you could do:
- Spend some time in the arena or training fields, working on your polearm proficiency, and if that leads to a level or two, improve your Power Strike.
- Talk to the quest giver, suggest a sneaky approach, and get a disguise that will allow you to switch places with the prisoner.
- Ride to a village controlled by the fief that holds the prisoner, and bribe the elder into distracting most of the guards. Do it right, and it will be a one-on-one fight with the prison guard.
- If you are a glorious leader, and have no interest in sullying your dainty little hands, get your army to take over the castle, and free the lord the brute force way.
By the way, the staff is not sнiт. A character who knows its way around a polearm can do just fine with it, even without bribing guards. There are plenty of videos on YouTube, where a player destroys six guards casually with the staff. Combat beast characters for sure, but also at full difficulty, which I doubt you're using.
Kill the guard --- grab the key --- enter the prison then ask that Lord to fight with you.
You may try but there is a bug.
