the "characters" file is where you put all the VTFs you want to customize with their respective VMTs.
To get the VTFs, go into "tf2_textures_dir.vpk" with GCFScape, and you should the textures in the path: Materials > Console > Characters. Copy all of them into the "characters" folder you created, and do the same for the VMTs which will be in "tf_textures_dir.vpk" under the same path
Once the VTFs and VMTs are in place, you can start editing the VTFs. Open one of them with VTEdit. Once you can see the image of one of the mercs, copy that image and paste it into any photo editing software you have, make sure you leave VTFEdit open. It is required you use software that can edit images with transparent backgrounds (I recommend paint.net.) Once it's in there, replace the image of the mercenary with whatever you chose, select it and copy it. Go back to VTFEdit, and paste the image back in. After that, save the VTF file and it should work!
couldn't find any vmt files in tf_textures_dir.vpk, i don't think they actually need to be modified for the mod to work
