How do you change your profile picture that shows up in the social menu?

Title. I've been wondering how, since seeing the robot is a little tacky in my opinion.

Its based on whatever avatar you have applied to your account, but not what avatar youre using from a pedestal. So you have to upload one to your VRChat account and change to it.

I have seen custom profile pics in game. It goes beyond just whatever avatar you are

Yeah, if you trick it, when youre uploading an avatar you can just move a picture in front of it. It's still a picture of the gameworld, and usually of the avatar. You cant just upload a jpg and set it as that, its whatever picture is tied to the avatar.
