You can't add custom characters to an existing save. Your friends will "have to" play your recruited. This is not a MMO it's a story-based RPG you can't magically add characters to the story like that.
Your party max size is always 4 no matter what and all non-player character directly controlled characters are considered as companions which also means that it's as far as I know the only RPG that allows to have real companions in multiplayer.
When it comes to their questline each origin story has its own agenda and therefore quest line. For example Sebille will track down her Master to kill him so she will have to meet people to get more intel on where is her former Master. If your main character is Sebille (because you or your friends started the game as Sebille, I insist on the word started) then you have "full" control on the dialogs during thoe story bits which also means that you learn a lot more about Sebille. If Sebille happens to be a companion, which means that you have not started the game with her (in the character creation screen) then during those moments she will say things like "Do you mind if I talk with that person alone ? I have something to do with him/her" Then if you let her have the conversation you basically overhear and see the conversation from a distance with options to sometimes intervene (sometimes too late) but you don't directly handle the conversation. Which means that not only you see her story from an external point of view but you also have less control over out it unfold (but you still do has a decent amount of control since you still choose your interactions with her). Obviously this apply to the 6 origin stories I just took Sebille as an example because of how "simple" her objective is.
I insisted on the word "started" the game as because if you start with let's say Lohse and then directly control Sebille whenever Sebille will have her own storyline going on you will automatically lose control of Sebille and will be switched back to your main character (Lohse in this case). Likewise whenever your main character goes through his story-line (this also include custom characters as they still have a personal story-line tied to the main plot) you lose control of whoever you were controlling to automatically live your story-line as your main character. A big example of this is scenes with your god (I'm not spoiling it's literally in the first lines of the store steam page). Basically each of the 6 (and eventually +4 if you have up to 4 custom characters) meet their representative god (one of the 7) and each god tell to their chosen one that you need to become a god yourself but only one person can become a god so you will have to be this one and not your companions. This means that you can see this scene only through the eyes of your main character (and in multiplayer each player see the scene seperately and eventually has a different god based on their character) but also that all companions also experienced that scene and won't necessarily tell you about what they learned. So you strictly speaking are adventuring in a group of 4 people who all have been told to not trust their companions and abandon or murder them at the first opportunity to become a god. The whole plot of the game is around that part: who will become a god and will you trust and support your allies or betray them when it can serve your own goals ? It also explains very likely why there will be multiple endings (but I'm sure there will be many endings not necessarily related to that part of the plot). And in case you fear you have been spoiled the story it's very obviously not the whole story because there is many things that are not related to that whatsoever and still very important to the plot.
Is this intented or can I rehire him for free again ?? Will there be an option for more permanent mercenaries ? It is essential for me how I build my main four chars.
I then dismissed him and hired again. Thieving was again at default 3 but he had all the previous talents + another 2 points to distribute. I tried this few times and whenever I re-hired him he had all those previous talents again so after few times he had 10 talents and so on so on. Probably bug. But it is strange that you hire them and once you dismiss them you have to hire them again and they have everything in default state except for talents
If you dimiss companion only quest related items will be moved to your main char. if you dismiss mercenary all his items and equipment will be moved to your main.
Nope, no other companions after Fort Joy. Only mercenaries.
