Vranik, The Die Is Cast.
Don't read if you don't want spoilers.

I'm having two big problems with this quest:

I killed everyone in Vranik and got all my gear back, minus all of my money. 16000 groschen totally gone. Was I meant to be able to get that back?

I murdered Zbyshek with a bow and arrow as soon as I saw him. I did not finish the quest objective "talk to Zbyshek", and now I have to walk back to Rattay. I cannot call my horse or fast travel. Is that supposed to happen? I don't remember how I did this quest last time I played this game as it was years ago.

yeah some of these quests are seriously messed up, and it's quite possible you messed it up even more by eliminating Zbyshek. He is an important npc in that quest. You are in fact supposed to talk to the guy so he can help you escape from the camp.

If you have an earlier savefile I'd suggest going back to your earlier quest stages. Thing is, ts game was never optimized in such a way that it would tolerate too many 'alternative' routes when doing quests. Your safest bet is to stick to the rules and do what your quest log tells you to do. That's the best way to avoid any gamebreaking glitches or getting stuck in weird situations.

The only way out is to follow his instructions. You can't harm him when he reveals himself or even refuse his weasly offer for help. So, I escaped the way he told me to (after killing literally everybody to try to get my money back and discovering that his way was the only possible way,) and killed him afterwards.

I have a new quest objective, "report to Rattay" and now Radzig and Hanush seem to be playing hide and seek. There's no quest marker for them and nethier of them are in Pirkstein so I suppose I'll have to walk the hill to the other castle.

I don't think the quest is broken, but perhaps I'm being punished for doing it wrong. I will go to an earlier save if it seems necessary.

EDIT: They are in the upper castle, and apparently after losing every single groschen (and all your equipment if you left without it) in the quest you are meant to immediately go into battle. All my armor is completely ♥♥♥♥♥♥, I can't afford to repair it, can't afford to buy replacements and can't afford the time to steal a new set.

Guess Henry is going into battle naked.

Extra edit: I got caught stealing, couldn't pay the fine, 10 days jail, didn't ask for reinforcements or show up for the battle. Game over.

Killing anyone in Vranik is unnecessary. If you're quick you can run out the exit, that's all.

If you didnt kill Zbeshek and agreed to his terms, i think there's a fast travel event all the way to Rattay, once you Henry meets him outside the fort.

I think there's a key on the table in the room where Henry gets arrested. I only found it after coming back to Vranik, and didnt think to look before hand. I was able to find a lockpick and picked the lock on the chest

Don't remember having a problem with money... Talmberg armory usually isnt hard to steal from. Also, i had a bunch of stuff stored in Henry's Chest if it came to that.

After the escape from Vranik and talking to the Lords, you're on a timer. They want to attack Vranik ASAP(tonight) and yeah, Henry needs do as he was ordered to prevent the bandit horde from conquering the land. If you get jailed, it's game over. Same thing happens in the Tutorial if Henry gets jailed in Skalits actually.

Last but not least, Henry isnt required to fight or kill anyone during the attack on Vranik. I know there's a quest to clear out the stragglers around the rear tents, but you can just book though it ignoring the bandits, straight to the inner gate of the fort and the next sequence begins, where they ram open the second gate. Pretty easy actually.

The same is true for the whole game. Merciful achievement is there because it is possible to avoid killings and still complete the game.
