When it came to the day of the heist, I saved it beforehand.
That night Mathew and Fritz died during the robbery and you were to go back and tell Andrew.
I didn't like that outcome and went back to the save beforehand.
I then spoke to Mathew and Fritz and decided to frame Andrew, knocked out the guards in the camp and stole the money. I created another save at this point.
I then told on all 3 to get the Judas achievement, but they are hanged and the glade becomes un-usable as Andrew is hung outside on the road.
I reloaded my save and just framed Andrew after, but same thing he gets hung and the glade becomes un-usable.
So I went all the way back to my first save just before the robbery, in which I had not agreed to help them or frame Andrew. I then snuck into the camp and stole the money before Matthew and Fritz arrived. The quest failed, but no one died and there seemed to be no repercussions.
Failing the quest seems to have the best outcome, but I did run it through 4 times before deciding that and did get the achievement which you don't lose even if you go back and change the outcome.
That's the single worst quest in KCD. The best outcome is to fail it, as described above, without causing the death of your best friends or a friendly innkeeper.
This is why you never leave sidequests alone and instead pretty much abandon the actual main story quest for sides instead.
if you address your merry gang of reprobates soon enough those two are never in that quest, since you already covered them in a seperate quest for pribyslavitz, ending up with them in fairly good armour working at your inn as heavies.
