If anyone would like to proof me wrong go ahead, this is just a theory I came up with on my own without looking at every aspect of the lore.
So you're saying that the Unkindled only came to exist because four lords didnt wanted link the fire? And why all of then at once, do they need a huge amount of souls to fuel the Primordial Bonfire?
Well, Gwyn was the first to link the fire and his soul was merged with the Lord-Soul he got, which in itself is immensly powerfull from the get-go so I guess in this moment some kind of parameter was set on how powerfull a soul had to be in order to be "good" fuel for the flame and keep it going. As for why there are five Lords of Cinder, my best take would be that only together, they would reach the level of Gwyn, thus being able to re-kindle the flame.
From what I understand, Unkindled are different from other Undead since they rose from their graves, as apposed to getting the Darksign while they lived. As such, the Lords of Cinder themselves are like the Unkindled since they rose from the grave as well. They should have been burnt to ash when they linked the flame, but now they're somehow back. As to why Ludleth is still there, I heard someone conjecture that he was the most recent and therefore hasn't gone insane. Prince Loric just refused to go link the flame in the first place, so he was never at Firelink. As to why we need 5 (or actually 6 if you count the PC), I think it's because the world has gone so far into the tank that you need so much power to resurrect the flame.

It said that the lords came from their graves, so its fact that they died before.
"When the link of fire is threatened, the bell tolls, unearthing the old Lords of Cinder from their graves" <= so Ludleth, Aldrich, Yhorm, the entire Legion and Lothric has already sacrificed thenselves to the Primordial Flame before?
If thats right, they've left their thrones (God knows why and I wanna know), for that the Unkindled rises. But the cinematic said that the Unkindled is an "accursed Undeads, unfit even to be cinder", so he need to grab all 5 lord souls to himself and travel to the First Flame... if I'm wrong somewhere please tell me.
EDIT: Wait up, if the old lords of Cinder did sacrificed themselves to the flame, that means they had to be inside the Soul of Cinder in the fight..... Ahhhhhh I'm getting lost here
What makes them different is that they were already fully dead, and arose, as opposed to just becoming hollow.
Their job is to confront the lord of cinders and "Convince" them to return to their throne, by force if necessary, but we are but lowly undead and not fit to be a lord of cinder ourselves. What drives us is the desire for the warmth of the flame, for we have none of our own, we can only borrow the strength of an ember and it is lost to us when we fall in battle.

Let me get this straight then:
The flame starts to fade...
The bell tolls...
The five old lords of Cinder awakened... (still trying to understand why then and what they have to do with the fire if they we're dead already)
Four old lords leave their thrones...
Without lords the Unkindled rises and try to gather all five together...
The Firekeeper turn then to embers and give all to the Ashen One...
Ashen One defeat the Soul of Cinder...
Ashen One become worthy to link the fire?
