What to do with permanently injured?
Early at day 15 my most lethal Bro has a broken knee. (-40% to melee and ranged defense and initiative) also near the top of my pay scale. Looks like a death sentence. Should I remove his equipment and dump him or give him some weak equipment and use him as fodder?

Also have a Bro with a maimed foot who managed to defy death. It appears he's going to be forever disgruntled. Same question.

Depends on the bro and the injury.

Maybe your bro in question can become a backliner (don't need mdef there). Sounds like he has high matk. Or give him a 2h and adrenaline to kill stuff before he gets hit.

In my current run a starting bro got -40% fatigue. I didn't fire him but gave him 1h sword that's not fatiguing to wear instead. He's level 7 now and pretty solid all around.

Foot injuries are problematic in my experience as they prevent bros from moving in formation / retreating. Your maimed bros won't be forever disgruntled however.

Generally, if a bro can still provide something you can use after he's maimed (like good matk when most of your bros are trash at that), I'd try to get some use out of him. Especially if he already has some levels under his belt. Either in a different long term role or as substitute that you can use aggressively without much care for survival.

He does have high matk, at least compared to the other Bro's matk.(69) He has some of the best armor and helms I have and is using a 2h axe right now. I've yet to see any melee weapons that attack from 2 hexes. Only ranged and he's not very good with those. Only bro I have capable of 1 shotting an opponent. Mostly worried about losing his equipment when he dies.

The other guy (defied death) may not be disgruntled all the time but can only have Wavering or lower morale. He can be replaced IMO. Only level 2 and been with me for 6 days.

This all comes after getting jumped by (Brigands?) while camping. They had far better armor than me and proceeded to slaughter everyone. I rerolled the battle and lost 1 (new guy) along with permanent injuries to 2 others but they dropped a ton of weapons and armor that I can use.

This game is absolutely brutal.

I feel for you. My best archer once picked up a maimed foot. Meant absolutely nothing other than he couldn't move more than one hex and fire, not that it mattered because he was killing three light armoured in one turn by standing still anyway. And if he had to move to keep in range of those fleeing it was generally all that was needed. A maimed hand would've meant retirement though...

As Heron says, it all depends on the bro, traits, abilities etc. Some perm injuries can actually improve the bro - brain damage for example. It's tough if the guy's L11 already but then a Potion of Oblivion can reset the whole perk set to give him a better fit to the injury.

Your guy would probably do okay in the front row with a warsycthe or, better still, a swordlance, and if his Mdef is low a quick rotation into the backrow with a nimble dodger when the enemy make contact wouldn't go amiss as those 2H weapons are lethal in both rows. Reduce his fatigue penalties and slip him a kite shield with 1H even - he'll still stand and deliver the goods up front, and if he does eventually go down, well, he'll be the stuff of legends, which is what makes me love this game so much...
Day 15 I'd still try and find some use for the guy. Day 150 I'd probably just fire them.
To get a particular retinue, the Sergeant I think he's called, you need to retire a bro with a permanent injury. If that's one you're looking to pick up, it's something to do with him.

I would give your best armor to another frontliner that you care about.

Pitchforks are the cheapest backline weapons. You can buy some of those for the first few days. Always look out for cheap, damaged billhooks, spetums or pikes on the markets, those are much better. Eventually you should also loot some good stuff from raiders or ancient dead.

So give him a club or some set of equipment you don't care much about and put him on the front line, play him normally if he dies he dies if he managed to stay alive a bit longer then so be it.... It becomes a story inside of a story if you will...

But yeah you don't want to pay him if he is an expensive background with game ending injury's...

I tend to keep them unless they have an incredibly debilitating injury which makes them useless, but missing eye, for instance, on a frontliner is barely an inconvenience. You should likely replace them with healthier candidates once you've gotten your economy going, but veteran crippled bros make fine shield wall fodder, and if you're considering replacing them anyway, thei death is no great loss.

Thanks guys! Good tips. Only on Day 39 (holidays and all) but kept both my wounded guys and swapped their armor. They both now fight in the back row with my lone archer and are killin' it like champs with a Pike and Hooked Blade.
