I'll decide what to make of a recruit after I got him. If he is not good for something fancy, he will still be good enough for 1H+Shield frontrow filler or pole-whatever backrow filler.
There are certain backgrounds I will always check out when I want more recruits (assuming their fee is reasonable). Thieves are my favourites.
In short I'm looking at background, price, equipment and then decide if it's worth the fee to me.
When I got the money I may go with premium backgrounds. Those don't need many stars to be good, especially sword masters.
I don't adapt my route to recruiting unless it's very urgent or I'm looking for something rare like a hedge knight, I just check out what I come across.
Stop playing ironman, embrace the save scum. Every time I enter a town I'll buy out all the recruits, have a look at their stars, stats and traits then reload the save in order to only hire the ones I intend to keep.
Heron more or less summed up the best strategy, but I'd like to add to that my own personal approach, loosely defined as:
Early Game:
Is it a farmhand, brawler lumberjack or thief? Does it have stars or good starting stats in Matk, Mdef, Fat, or HP? If yes, hire him and start building him into a 2-hander. I have a personal preference for farmhands.
Is it a squire, witch hunter or shepherd? Does it have stars or stats in Ratk, Fat, or HP? If yes, hire him and build him into an archer-thrower.
Is it a squire, cultist or monk? Does it have good resolve? If yes, he is my first sergeant. Major preference for monks at this stage to trigger certain events.
Mid to Late Game:
Is it a wildman, sellsword, retired soldier or hedge knight? Does he have Matk, Mdef, Fat or HP? If yes, he is an endgame-worthy 2-hander or cleaver duelist.
Is it a poacher, bowyer, sellsword or hunter with good Ratk, Fat, and/or HP? If yes, he is my endgame-worthy archer-thrower. Preference is overwhelmingly for hunters at this stage.
Is it an adventurous noble with god-tier resolve? If yes, he is the endgame sergeant.
The rules aren't set in stone, but these are the backgrounds I tend to aim for on account of their odds of rolling desirable stats. If you insist on playing ironman, and I think you should because the way I do it borders on being an exploit, just understand that you may need to settle for something less than ideal, lest you spend a fortune rolling the dice on the perfect recruit.
I believe the spirit of the game is to capitalise on the individual strengths of each recruit, and build them from the ground up according to their innate characteristics. I, like many of the more experienced players will tend to take the opposite approach of ham-fistedly forcing recruits into predefined roles, and will only hire recruits that 'fit the bill', so to speak. I think this approach detracts from the game, but I can't help it now I'm too set in my ways. The Legends mod is a shock to players like this, it forces you to adapt and build your characters as you go, and I like it for that reason.

You don't need perfect brothers or the best brothers.
You just need to make the most of these you got.
1Hsword+shield+backup net and smokebomb is a build that works on everyone and will always be at least decent. It gets fights won and keeps the Brother alive while the enemy is dead. What else would I need?
Some webknecht gossamers for crafting some reinforced throwing nets.
To get them killed of course! That will teach them for making me lose money on low skill silly bros thinking they can give and take a beating.
My own recruiting tip is to keep an eye on nicknames as some are related to traits. The bull for exemple, looks nice and happens to be nice too.
That's a strategy. ;)
Stop reloading like a crazy man, embrace Smart Recruiter mod. It shows recruit stats and stars in recruitment tab, so it will save you lots of time
Stop whining that you do not get perfect recruits and just take what you get.
