How do you get set bonuses?
I'm confused. I've crafted the whole set of the griffin school but there are no set bonuses. Help

IIRC you have to have 3 or 6 of the items actually equipped and they have to be at mastercrafted level.

edit: actually it's grandmaster level

You have to be in the Blood & Wine DLC (AKA Toussaint) to get Grandmaster diagrams and the smith that can craft them. 3 parts for the 1st set bonus and the other 3 for the second. So the armour nets you one and the two swords will net you the other (assuming you have all 4 armour parts on ofc). The Cat School crossbow does not count for anything towards this either. I forgo the second set bonus for better swords, as I use the Cat School Armour myself.

How far on the DLC's progress scale is the ability to get grandmaster gear?

This.

And I think that sucks. There is no reason to smith the sets for pretty much the whole playthrough of the base game (except that the parts are good individually and look cool). Why didn't they design it in a way that at least the 3 parts set bonus is unlocked early on?

I have more than 100 h playtime and still no set bonuses. Wtf man. This is one of the few things I don't like about the game.

I was excited about awesome set bonuses and then realized you had to craft some endgame ♥♥♥♥♥♥♥♥♥ that is the exact same of the armor set piece i had at the start of the game just to get some bonuses. If you put it like that then at least stop showing set levels on basic armor sets.

Not too far, once you can freely travel the map should be enough. Then you talk to a smith in Beauclair named Lazare Lafargue. He gives you the quests to get the diagrams, and is also the one that can craft them.

The master crafted set armor is by far the bet you can get in the base game. You have to have the lower tier one as an ingredient for the next tier too so you will be crafting it anyways at some point. The DLC Heart of Stone expands on runes and then the Blood and Wine DLC expands on that armor system further still. It's all about progression and having something to work towards.
