Even Faster Game Mode
I really want to love Civ 6. I love the look, the concept, the gameplay, but only for so long. I can understand the appeal that many have with the longer formats but I really wanted this game to be a game my friends and I can sit down and play through a game in an afternoon. But unfortunately even the fastest game mode is too long for us. I would love to see a game mode that would allow games to be completed in 2-3 hours. If this is already a thing, maybe someone can point me in the right direction.

sort of. online speed is really fast, and if that isn't enough, a turn limit will score out a winner after N turns -- you can see how many turns you get done in how much time and dial in a number.
you can also play smaller maps maybe.
consider what is bogging you down, is it some specific player? Humans getting into massive wars with each other? Too many troops to move per round? Not knowing what to click to get it done ? It takes a long time before one turn takes me even 5 min, as most of my troops are on alert and most of my stuff is doing its thing without input. On longer game modes, ironically, I have 80% do-nothing click to end turn. Faster modes you produce stuff per turn and have to deal with more of it!
you can start in later eras, bypass the first few slow eras?

If nothing here works for you, look for mods.

Along with customizing your starting era, you can also change which is the final turn.

Put a lot of players on the tiniest map. It should be finished within an hour or so :D

Great advice on adjusting turn limits or starting in later eras. I think where we struggle is the depth of the game and lack of knowledge. We just don't have enough time to read through everything while we play. Then it just kind of feels bad that it takes us 3-5 evenings to finish a game but because our frequency to play is maybe once every few months, we forget where we even were. So I think the starting in later eras or a lower turn count is probably the best we can do.

The multiplayer helper mod used in the civ player's league adds a few MP timer options. IIRC, it adds one that was used for some Civ LAN live event in France that is extremely fast. It's not really adequate if there are people that barely play the game, but if everyone has at least some basics, it's one way to cut the game short. It puts everyone on the same level too since everyone has the same minuscule amount of time to make their moves every turn.

"Insane":
15 seconds the first 15 turns
45 seconds until T70
75 seconds thereafter

In that case, you should each go play a few solo games against the AI so you have a better understanding of what to do when you play together. Practice each type of win condition, including timeout/score, and get comfortable with how it all works so when you play together you know what to do and can just click the things rapidly to get through a turn. Be familiar with the civs (or a decent % of them) and which victory conditions they are best at. It seems like a lot to learn, and there are a ton of details, but its really not as much as it seems in hindsight. 5 ways to win (including score). A fairly basic strategy for 3 of them (culture is just complicated compared to the others). A handful of key districts and adjacency bonuses for those (campus, holy site for sure, add more as you practice and learn). A few civs with tile bonuses (mostly for religion, eg peter with tundra as his religion bonus and his faction bonus can get +9 or better holy site tiles, or brazil, or a desert dweller can do this with jungle and desert) and specific special tactics (sumaria's smash the neighbor with warcarts, tomaris flood of horses face rolling, aztec luxury bonus smashing, double bonus religion factions (again russia, nubia, brazil, a few more), or even poundmaker's trade routes making a 'great wall of my territory' early on which can stress opponents who lack a borders treaty. Several gimmick factions like those examples are worth adding to your knowledge as you practice.
