Do mind that you can only have 5 of same Henchman though, so if your Henchie-slots are already filled, you can't put another in as a Hero.
And yes, that also limits rearranging, go through reserves to do that.

if you have a Lad got Talent henchman, he s a hero now, but still counts as a henchman via its original ID.
and this leads to odd situations where you can have 4 LGT as heroes, but only one hench of that ID.
in the case where you have 3 hench of a type plus two others promoted as heroes, you cant place a extra hench of that type in a hero slot.
you can use hench of the other type.
do you have LGTs by any chance? if yes, have you tried the hero slot with both types of hench?
EDIT.or it could be that you didn t know the hench were limited to 5^^
