Point is: The game is about Risk Management.
You have a LOT of tools for approaching that, with a little more detail, we might be able to help you game that out and figure out what you could have done differently.
Aids = making teams which lose all functionality when heroes are moved OOP (and/or) being accepting of dead heroes for any reason, corpse or no.
Instead, you can form teams which are less susceptible to death and/or can use buttons when surprised, shuffled, or moved for any reason.
I can't think of a single R4-exclusive skill, thus no hero who would be perma-stunned by moving into R3. Mayhap you have the order reversed, such as a Heal-Heal-Judge-Dazzle Vestal being moved into R1, thus having no buttons.
For reference:
(Heroes) R4-R3-R2-R1 vs R1-R2-R3-R4 (Enemies)
If you lose someone in R1 and your team moves forward, nobody would be perma-stunned by moving from R4 into R3. Any hero with any decent buttons in R4 can use them in R3 as well. The main difference is the extreme front/back (eg. an R4 hero now in R1, or vice versa), give or take some heroes and skills being affected by the mid-ranks, but there's a wealth of options for all of this.
In the case of being moved, shuffled or surprised, mobile teams can nullify the issue quite quickly, whereas static teams may suffer. It is one of the many factors you will be expected to consider while creating teams -- BEFORE you enter a dungeon.
In short, such issues are spectacularly rare for knowledgeable players.
