*Spoiler* Guo Jia Fate
I'm not sure I understand the mountain fight where you alter Guo Jia's fate? I take the first three bases as usual, but if I attack the fourth before Zhang He fights Yuan Xi, the game punishes my swiftness by bogging me down with more generals. If I get to the gate of the fourth base and wait for them to start fighting, that wastes precious time and Bailuan mocks me by saying he bought the Yuans time. What am I supposed to do? If I wait I lose, and if I rush I lose.

This is the method I used as well. Use Guo Jia as your follower to get you a little bit closer to Zhang He And Zhangji, cause you'll need every second if you're trying it on your 1st playthrough. Kill the general in the base, and then start heading south and west through those bases. When I got to the base with 3 generals in it, I used Tactics: Charge to give me some more room and damage. This base is probably what's going to slow you down the most. Rush to Bailuan, and pray to the gods you kill him fast enough.

You need to kill him ~3:45, or you'll fail. I had multiple 4 minute runs, and it still wasn't fast enough. Good luck all if you're trying it on your 1st run. I've seen others mention this was easier than saving Dian Wei, but I found it to be much harder.

Get close one then go bottom left. That group has to move up to the next northern base to trigger Bailuan on the west exit path. Needs to be done under 4 mins or something IIRC.

On the run where I altered fate, I ended up defeating Yuan Xi and his follow-up general at the base. But as you say, if Bailuan says that he bought Yuan time, then it's not fast enough. To make matters worse, even after you succeed, Cao Cao is likely to be in danger, so you'll need to wrap up in the north pretty quick too.

This was my second playthrough where I had higher levels, a grade 8 weapon, and stats to mop things up faster.

On the first playthrough, would say that it's difficult on Historian and Wayfarer. And likely not happening on Hero. And if second playthrough, also unlikely to achieve with the post-game difficulty.

As a side, there are also three clumps of enemies between the last base in the west that will slow down Tian a bit.

I'm going for close one, south beneath it, then base past the wooden walls before the fourth, but I'm always to fast for Zhang He to start his fight since he struggles with an officer before he gets there.

Yeah I'm still on my first run, but i'm being stubborn because i've been getting super close to meeting the time expected, at like 4:23 instead of 4, and I know the issue is because of Yuan Xi crashing the party. Just not sure if I can get there while keeping them from running in at the same time. Seems to be one or the other
as far as i know and have gathered from other discussions, it might actually be 3 min 30 secs instead of 4 mins? i'm on my second playthrough (no grade 8s yet), but it's legitimately frustrating because as you say: too fast, you fail. too slow, you fail. to the point that it becomes unfun.

it doesn't help that cao cao will fall over if so much as a stiff breeze hits him lmao

what difficulty is this?
I had it on Wayfarer, but i've beaten it at this point thanks to a run where Zhang He was a little faster than usual, so he started the major fight at the same time as I took the last fort
