Consider using the Bronze Hand Gong to buy yourself some time on the morale. You don't have to use this - but it can buy you about 30 seconds on Ultimate Warrior difficulty and more on lower difficulties. The timeline below will be different if you're not Ultimate Warrior and either not using the gong or not clearing enemy officers at high speed. To be clear, you don't need the item, but you'll need to clear enemy officers even faster and may need to leave more enemy officers alive and hope you've contributed enough in different battle areas.
Take out Yue Jin on the west side and as many enemy officers as you can, but will say to leave Xiahou Yuan to fight against Taishi Ci.
Ride south and take out all the enemy officers in the base so they can't claim it.
Ride east, take out the Deng Xi and his buddies so they don't take the southeast base. On higher difficulties, Cheng Pu will retreat and even Sun Shangxiang may retreat if taking too long.
Ride north, duel Li Dian, win the duel. Take advantage of the lowered enemy morale to defeat as many enemy officers as you can.
If Taishi Ci and Zhu Zhi are still holding their ground on the west, then you have breathing room to take it easy until the fire attack, BUT would say to help out somewhere.
Things such as:
Defeating Huang Gai to start the fire attack sooner. (He'll retreat earlier, then return to the map sooner. Once he's in position, the southern wind should blow shortly after and you can use the Tactics button to Signal.)
You can take time to defeat Zhang He and his buddies to reinforce the east defense, but they'll hold up on their own.
Ride west to Zhang Fei to take out Xiahou Dun, then Xu Huang and Xun You. Maybe say hi to Zhou Cang if he's still alive and he should hold on for a bit longer.
Or take a larger risk and take Cao Cao down to half Health, triggering the fire attack. Once the cutscene places you on the southern harbor, ride north to take out Cao Cao. Your Change Character/Switch Character and Musou Rage should be ready to go at this point. Watch out for Xu Zhu's Rage mode, with Cao Cao going to do Rage mode in just a bit.

The east side has no important officers so feel free to sacrifice that base and the officers over there. Clear up the west side so the altar is safe even if you're not there to babysit everyone. Zhuge Liang and the officers patrolling the altar can handle 1 officer. 2 is pushing it and 3 is setting you up for failure, though you might still have time to run back to the altar to save them with a fast horse. Use your items to make sure most officers on the west side are gone before you go to Sun Quan and Liu Bei at the center.
After clearing the west side, you should have full ultimate gauge, and ideally your partner as well. Also you should have 1-2 tactics ready to deploy by then. With 2 ultimate musou and the tactics, you can easily wipe out every single officer going after Sun Quan and Liu Bei. Quan and Bei are very squishy and need babysitting until there is absolutely no officer left.
The challenge is to keep around 6 officers alive by the end. I finished with 20+ officers. One trick I do is to trigger ultimate musou when my musou bar is full and do the musou immediately so it only drains half the musou bar, then build up the musou bar so that I have a full bar when I reach Quan and Bei again.
Also, I don't want to spoiler, but you can completely ignore Zhou Yu being in danger, no matter if the game warns you to go to his aid, you can leave him alone, he won't die, not even on Ultimate Warrior Difficulty. When Cao Cao's main boat arrives the first thing I do is defeat Xiahou Dun because he will be the most troublesome since he will go after Zhuge Liang (together with 3 officers). After that I defeat Zhang He, who charges at Liu Bei.
Then I keep defeating officers (Xu Huang and other generics in the center) until the fire attack triggers.
Shu side is the easiest side, sometimes I even have time to charge Cao Cao's position to kill some of his officers so they won't be on the final battle after the fire attack triggers
I think Huarong Path (Wei Side) is worse LOL, especially because of the Ultimate Warrior Challenge (7 officers need to survive)

On Liu Bei's route, the generic officer that recognizes Zhuge (Wang something), Cao Hong and possibly Yue Jin will converge on the altar. Xiahua Dun accompanies Cao Hong but stays outside for some reason. You should also rush east to take out Li Dian with a duel, then remove as many officers nearby while they have low morale. If you have taken out the important officers, just stay at the main camp to protect Liu Bei and Sun Quan and send your guards to Zhuge. Once Huang Gai reappears, listen to sound of wind blowing or watch out for the wind flow. The wind doesn't change until Huang Gai has reappeared. Zhuge Liang also urges you to fire the signal after one minute or so.
It is much harder on Sun's route. Don't bother with Zheng Liao at first and let Han Dang be taken out. Once Li Dian appears, wait for him to be close enough with Zheng Liao and duel him so you can take out Zheng Liao faster. The main camp should be unbreached at this point, so rush to the altar to take out as many aforementioned officers as you can. Note that Xiahua Dun and Xun You WILL enter the altar on this variant so you should take them out or weaken them. Zhuge should be able to withstand two of these officers if you also send your guards to him. You then stay at the main camp to battle Yu Jin, Zheng He and Zheng Liao if he is still there.
Of course on either route, you are free to help Zhuge if you have secured the main camp, in which case make sure to light the beacon yourself.
