Help with deciding
How active and fleshed out is multiplayer without pre-established friends to compete with? The game looks unique and fun but without a road map for future multiplayer additions I am having a difficult time purchasing.

There is a roadmap, check the post "Songs of Silence Early Access - OUT NOW!" In the news section. I'm not a fan of multiplayer but I've red that it is not bad and in the roadmap you van clearly see that they want to extend it.

I'm struggling to find online matches, we're talking 30 mins + in queue before an opponent join the game. Another 10 to wait for a 3rd one who never shows up so I end up launching with AI or 1v1. Because there's no lobby chat that's usually when the opponent leave, cause they have only been waiting for 10 mins and wants a 1v1v1. Or a 3rd one join and the 2nd one went AFK without choosing their faction/class/vocation and pressing ready, resulting in even more waiting time until they decide to come back.

In game there's is - now - a default 4 mins timer per turn. That's very short when it's your turn in mid/late and that's very long at the beginning :)
There are fates (unlocked modifications) which can help mitigate the boredom of the early game, such as removing the fog of war. But it takes away most of the strategical aspect of the game. Scouting units and perks become almost useless, no hide/ambush, and most importantly, mitigates too much the rock/paper/scissor of army composition.
It also gives a completely broken advantage to the Crusade faction, which is already on the edge of OP in the hand of a decent player with normal settings.

Note that, while it's not your turn, you can inspect your units, towns, heroes, etc... so it's not completely passive, but close. A good work around the dead time of your off-turn would be to have the possibility to purchase units during your turn, which would then spawn when your turn begin if you still own the territory. I don't think it can be done for building as prosperity increases during the "world/neutral" turn.

With these it's always going to be ping people in Discord or have a dedicated group of friends.

Thanks everyone for the input. I played a great card small market game recently that organized tournaments on discord. That was fine but I eventually stopped playing only because the sole way to practice outside of that was versus bots. If the publishers actively organize discord competitions then I could see myself giving them the 40$.

Hey everyone! Right now as Limz suggested, pinging people on Discord helps a lot to sync with the people who are up for a game!
We have a dedicated ping-role on our Discord as well as some people over there who are looking for games from time to time, feel free to check it out!
