I ended up googling it. Turns out if you fail the dialogue check its basically unwinable. You have to reload an earlier save and pick the 1st option and you have more comrades available. Terrible mission design and i thought the stealth section was bad

You've simply had it up to *here* with the balance of this fight.
Turn around, go to haystack cart climb on top and plink them with arrow of choice until completion. It's literally the only quest I've had to cheese as I had this issue.
I just went with fight and I don't think I lost one man. But I watched Skybiscuit try it by talking his way out of it and he lost all his men in 10 seconds flat. Yep, bug.
Seems this mission is a gamestopper only for players who rush the main story and ignore side content.
