Umm then you're not doing what the book says.
If you mean marigold decoction:
1) Put water in cauldron
2) Add 1 Nettle
3) Lower onto fire
4) Count to 2 (to let is start boiling) and turn the hourglass.
5) Turn hourglass again when it runs out (need to boil for 2 turns)
6) Raise off fire.
7) Put 2 lots of marigold into the crucible and grind.
8) Drop ground marigold into cauldron.
9) Pour into phial and rejoice.
.
.
.
10) And if like me, cry when the bloody game crashes on exiting the alchemy station :(
Can you do this without the book ?

I was making them strong right away after buying the recipe book, but you have to be tight on timing. I think the way it works is that you need to pre-empt turning the hour glass. So I turn it a little before the sand runs out, as by the time I've moved from the hourglass to the cauldron I think it'll have boiled too long.

This works for me anyway, I've only fluffed one or two mixes this way.
boil a little longer

You can make them all without the book, you just need to follow the recipe. If you make a recipe you don't have in the book it will add it to the book.
This is useful i wonder how many secret potions there are which arent available, by default, i guess its just experimenting then.
before i took secrets 1 and 2 i was making them strong havent been able to since and i just got level 16 alchemy and i make strong the same way i was making it but cant make henry strength now i took a video of how i did it but wont let me post it here and i did exactly as you said

Get the “dark arts apprentice” perk
Brew between 00:00 and 4:00 am
And if you follow the recipe it will always be strong.

The tutorial tells you to flip the sand glass before putting the pot on the flames, but I have found it works far better to put the pot down and then flip the glass.

Same. I flip as soon as I lower the pot. I can make strong potions for anything doing this.

ALso OP, Henry tells you why you are failing, so...listen to what he's saying, lol
