How far is this game from release ?
Just tested it for a few hours and seems promising and (at a glance) the essential stuff seems well in place.

So is this months from release ? years ? Is the scope actually far bigger and major features untouched ?

When cavalry gets added I wouldn't ask for anything else.
Anyone's guess. I'd say it's years, especially if they are re-working trade yet again.
Manor Lords was released into Early Access for PC on April 26, 2024, and is available on Steam and Xbox Game Pass, with console versions for PlayStation and Xbox expected later as it moves out of Early Access toward a full 1.0 release.
Quote from devs
We don't yet have a set date for exiting Early Access, instead we're committed to ensuring we take the time needed to exceed expectations in enhancing and expanding the game.”

Greg is still only working on the base / core game mechanics. He is also adding in the Early Game gameplay and game features.

We still have Mid Game, late game, and end game play and features to be finished development and implemented into the game.
Who cares? I'm playing it now.
The moment Greg decides it is good enough to call it 1.0. Then he can start charging us for DLC

I don't know how you can say that. There's only 5 burgage plot levels planned, as far as anybody knows:

Level 1 (already in the game)
Level 2 (already in the game)
Level 3 (coming with the next update, internally called 2.5)
Level 4 (currently known as level 3, already in the game)
Level 5 (formerly known as level 4 and only existing in official concept artworks)

So the midgame is already here. We just need the development points that are supposed to be going with it.

There's at least one upgrade level for the manor still missing. Manor level 3 (only existing as concept art right now), as well as 2 more levels of upgrades for the church: Large Stone Church and Cathedral. I also hope that the storage buildings and taverns will get at least one more upgrade level at some point. But that's speculation.

Then there's siege warfare, cavalry, naval combat and town walls to be added at some point.

The official artbook also talks about plans to make the foreign mercenaries more culturally diverse and distinct. Maybe Swiss halberdiers, Slavic light cavalry, Italian spearmen, Byzanthian heavy cavalry, English archers, Genoese crossbowmen, Norman light infantry...?

I suppose we might need new technologies and resources to be added to the game at some point, such as a method to produce spices, to make mead, to make cider, raise cattle for beef, make milk into cheese, smoke fish, make glass and candles (for the churches at least), build cranes (? - how would we build cathedrals or large churches without cranes? Built out of planks and wooden parts and iron parts?), construct siege engines out of timber, planks and wooden parts..., and maybe even gunpowder weapons (handcannons and bombards).

And they might also reconfigure the battle system and allow the ability to pillage and plunder enemy settlements at some point. My hope is that at some point the conquest of an enemy region can only be completed by taking the enemy castle.

All of that could be done in 1-2 year's time of development - IF they stopped overhauling existing systems and concentrated on moving forward with the game. Which they aren't. So it's gonna take a couple of years instead.
at this rate I'd be talking more about decades than years
Would not recommend any new player to purchase this garbage.

kinda liked it so far.

Restarted 3 times in the first 10 hours playing i think while getting a feel for it, now im trying to tie a large village together with two small ones with those barter pack stations and it starts to get a bit tedious.

Surely not garbage, but i can already see it still needs some work. Some info pages to see all trades you set up at a glance without having to click through every building would be nice.
