Just keep at it, make sure you got them vegetables and chickens going and enough wood to chop through the winter. More people means more mouths to feed, but also more job slots that can be filled to make things run more efficient!

I rushed the bandits to gain coin and influence, then basically challenged the Baron's very first claim and beat him with Mercenary's. This gave me a free region without spending influence. Also, if he bribes you, it is considered a stalemate. You don't get the region, he doesn't get the region and you might profit a little from your spending on mercenaries. (to cheese it to have enough mercenaries, I wait till the end of the month, then grab them before new ones are available. I've also had a glitch where any time I reload, it renews the mercenaries. I used that in subsequent claim challenges). I've been able to conquer all unclaimed territories but one (which I leave so he doesn't challenge my territories while I build up my strength. I haven't seen the end battle, but I heard it is more intense than when you challenge his claims.
Also, if you create retinue before gaining 6 militia, you can't form new militia, but you can gain retinue. There is no way to get rid of retinue. I heard of a youtuber who fought the Baron with 5 militia and 6 retinue (and mercenaries?). Another tip, is that you can form militias in your settlements without any of the weapons, etc, I still only have 3 militias with 2 militia placeholders I haven't equipped, and 4 retinues.
I don't know if it is a glitch, but I waited to meet him on the battlefield 60 days once and he ended up spawning a second army. Very scarey, lol. I fought it anyway. If you meet him on the field of battle, it starts and I haven't had to worry about it since.
I really love this game. Even with early access bugs, it is gorgeous and fun.
Happened to me that Influence on the upper right corner showed 2K, but when I clicked on the map was actually influence 1996 and NOT enough to claim the land. Had to wait another month.
Which playthrough is this for you? It took me several restarts before I got everything figured out enough to have my timings lined up. Build that Trading Post early and trade everything that is even remotely over what you need. Got 6 months of firewood? Sell 3 months of it! Sell sell sell, and get your army equipped!
