I suspect a lot of folks are playing a casual game like they would play other colonial city builders and not pushing more aggressively into what the game offers. Get your Manor built ASAP so you can hire mercenaries. Get your Trading Post built so you can make some cash. Get some industry going to you have something to sell. If you're sitting there on 8 months of excess food you're doing it wrong - there ain't no reason for that much spare food, winter only lasts a few months. Move those food producers to money makers and buy mercenaries. Probably need 3 units to defeat the first attack - so 2 from the Mercs and 1 from your own city (or 4 from the Mercs so you don't tank your economy if you can afford it).

tried that and still got wiped out. looked like it would work if i had a few swordsman on the front line so the archers could fire but there don't seem to be a way to make the groups smaller. so when you create the first army group its default set to 36 soldiers and wont let you make another group until the first group is full. unless im missing something

ah i see. so the mercs come from that manor. thanks i will try that

here's what i did to survive the first attack: build the manor to get elite troops (5 heavy armor dudes that you will use to flank). then get 1 level 2 house with fletchers. you need this near the sawmill for planks. also have a dedicated ox on the sawmill to make it less prone to logistical issues. after handling bow production, recruit archers. the defense is also doable with the spearmen tanking with hold your ground and your retinue hacking away from behind but you will lose some spearmen.

the mercs do not come from the manor but you get free retinue (expandable and customizable heavy infantry). the manor allows you to tax villagers (-approval) to get currency to hire mercs. you can also get currency from ransacking bandit camps. mercs are hired at the create units menu (crossing swords icon), specifically the hand icon on the right.

hth
