You can change the look of these weapons. But a polearm will always be a polearm, and a onehanded weapon will always be onehanded with a shield.
At the moment, you can choose between different kinds of halberds, poleaxes, beaked warhammers and glaives for polearms, and between swords, axes, mace and onehanded warhammer for the onehanded weapons. The shield can be a small metal buckler or two variants of medium sized knight shields.
But it' purely cosmetic.
I think is more like a 50/50 chance as they're added. I've five retinue of 24 so far and some have many more polearm while others have more footmen.
Most likely will be able to switch each individuals weapons at some point.
