1: Idk Weapon scale will grow with your upgrade, as does 'sometimes' the status build.
2: Many weapons with a status will not allow a ash. IF it does you can add a ash with the same build up effect, and this will slightly increase the effect the weapon already has.
3: No idea what the hell affinity is. It's not poise, not status, not weapon scale? What the hell is it of any relevance at all?
4: Apparently there are special stones that change the weapon format rules yes.
2. If you choose to remove the Ash of War the weapon will return to it's default stats as if you just collected it of the ground. If you choose to reapply the Ash of War it will basically remove it and apply the other affinity. (e.g. you choose keen for DEX then choose to reapply heavy for STR. you will loose the keen stats [full reset to default stats] but gain the STR)
3. It doesn't matter at which point you use the Ash of War it will scale with the level of the weapon. Yes it will have the same affinities as if you upgraded it to keen from the start.

There is no restriction on when or how many times you change the affinity or ash of war. They don't modify base weapon stats, that add a layer to it.
Like for instance, the heavy affinity gives a x0 to all scaling except the str one, where it gives a rough x2. It doesn't replace the scaling, it just multiplies values, the base never changes.

A: The affinity is a modifier that applies to the weapon for as long as it is enabled, regardless of any upgrading you do during, before, or after.
