Irina & Edgar quest borked for me
I talked to Irina, got her letter. I got stuck getting into Morne Castle, so I explored the world for a while (I've done LOTS of hours of exploring, if you see how many hours I've spent on the game, so you can tell I like that aspect), went into a couple of dungeons, defeated a few of their bosses, and then I decided to explore the Weeping Peninsula and try sneaking into the castle (once I realized that was possible).

I went into the castle, killed all the enemies, but I could not find Edgar. I checked a few guides to see if I had missed something, but NO. I went pretty much straight into where he was supposed to be (and NO, I have not killed the boss). But nothing. He's not there. I mean bupkis. Nothing. Nada. The tower where he's supposed to be was completely empty the first time I got there. I have not seen him at all in the game.

I did get Irina's letter before the latest patch (v 1.03.02), and only went into the castle after the patch was applied. I don't know if that has anything to do with it, but it allegedly "fixed" several bugged quests, and I'm now wondering if this has happened to anyone else, because this might mean the patch broke the quest if you were midway through it when the patch was applied.

Did you check Revengers cabine?
He might be there, if Hyetta spawned then Irine should be dead.
I heard meeting Hyetta before finishing Castle Morne or the Irina/Edgar questline *completely* can cause that questline to break. That Edgar simply ceases to exist, and won't spawn as an invader at the cabin.

Seems strange he isn't at his initial location inside of Castle Morne, but seems like you broke it by talking to Hyetta.

I haven't checked yet. I will try to update if/when I do.

Maybe he's where you find Irina? I remember meeting him there (I also did apart of castle morne, but totally missed the boss area the first time and went exploring another part of the game).

Nope, Irina is dead at her location, and there's nobody else, except for the enemies close by. I did meet Hyetta way before I went into Castle Morne, and I gave her the "grape" that's at the end of Stormveil Castle after defeating Godrick -- that is somehow the "intended" path, I believe, so it's a bit confusing how this would break the Irina-Edgar questline; this has to be an oversight or a bug in the code if that is the case, because I could still start the quest by talking to Irina. Making it an unfinishable quest, without any closure of any sort, definitely doesn't make the gameplay flow.

Well, at least I'm not alone in this. That's not a plus, but at least others have noticed things are amiss here.
Hyetta won't turn up until Irina is dead, and then giving her a grape advances the Edgar parts of the story; so he will have moved on from Castle Morne. Once you accept the letter from Irina she will die as soon as you enter the Castle, then spawning Hyetta.

But I hadn't entered the castle when Hyetta spawned for the first time... I probably did take Irina's letter before Hyetta spawned -- I don't recall exactly, but it seems very likely, considering how far and wide I have been exploring before proceeding with any particular quests that I may have started without realizing the consequences.

As for Edgar, I found the Revenger's Shack yesterday -- I had to go to see what would happen, and sure enough Edgar the Revenger invaded and attacked me. So yes, you are right that some things were skipped because of the way I proceeded.

This seems to me like poor scripting of the quests by From Software, which makes it feel like a bug in the quest. Sekiro had a few minor similar issues with some dialogue choices (and explanations of the lore as a consequence) if you went out of their intended sequence. But that is exactly poor scripting: if you give the player a choice to do things in a free sequence, the events that you set in motion shouldn't feel "broken"; you have to consider the different possible ramifications and make it feel seamless. The Witcher 3 was near perfect in that regard: CDPR "did their homework" back then, with essentially every possible outcome of all the quests being very carefully scripted, with very rare and obscure broken bits that are really hard to find. (CP77 is another story altogether, of course.)

Well, I wouldn't go so far as that, most of the time the quests work out OK, but they do seem to (at least occasionally) make easily avoidable mistakes with quests when they interact with other ones, or other elements of their games. While otherwise they do a great job (world building, visual design, etc.), there seems to be a rather lax attitude towards some aspects of their coding.

dunno if i would call a bug or "breaking"
there've been lots of theories about the conection between both ladies
might be intended
might be a bug
doubt anything will ever be confirmed
but looking at all the small little details...my guess is that they are connected.

If the players can't tell if a quest is bugged/broken or working as intended - it's bad quest design. That's how I see it, at least.
My issue is a little different. I delivered the letter. Later, I went to Irina's location and her father was there. I talked to him but didn't kill him. I went back later to kill him, he wasn't there and he's not back at Morne. Am i screwed or did Edgar die on his own and the quest line will continue? I am a caster so no need for his loot drop.
its no longer possible to "♥♥♥♥ up" this quest or better said the grape you get at the end. edgar dies either way same for irina. so missing that part of the quest has no negative consequences at all.

i got the letter. never went to castle mourne. this was after newest patch btw.
forget about it till later and meet hyetta. this triggers irinas death no matter what you did before with her. it also makes edgar disappear from the castle for good.

however if you go to the shack in liurnia edgar will STILL invade now. and hell drop the grape and everything else he can drop. be warned this forces you into +8 upgrade matchmaking branch as his halberd is +8 and its dropped directly into your inventory.

that means you are in the correct path. you will meet Edgar again as you explore the world.
