Forming Councils: Wait, or Not?
Alright, for most of the time playing this game, it's been my policy to hold off on building a War / Logistics council until I fully recruit Greybor and Woljiff into my party.

I do this, because I was under the impression that they will only be added to the council if they're in your party before you form it.

However, after buying the DLC, I've discovered that the shifter companion was suddenly added to my war council despite not joining up until Act 5 (I loaded up an old save).

So now I'm questioning my previous conceptions about how the councils work. Can I immediately form a War Council without having to recruit Greybor first? Same with Woljiff and my Logistics council?

Yes you can form coucils before getting companions and they will join it.
Also Greybor is added to council after dragon hunt.

You can immediately form the war council and they will be added for any council events that happen after they join.

The only reason to wait on forming them is if you want to make decisions those characters enable on events from the beginning.

That's what I suspected, thank you.

The Logistics Council, I don't care much if Woljiff joins immediately or later on. But pikemen are objectively the best option for upgrading my Infantry units, and I need Greybor for that.
I used to think like this when Greybor had some of the best units (Hedge Knights)
Now Ulbrich does so I didn't bother anymore and if it works like you say about him getting added at any time I doubly don't see any reason to bother which is nice. Access to the better unit types seems the only real reason to do it.
I like Daeran's +3 to calvary AC when it comes up but not a dealbreaker and he's easy to get early.

I find the houndmasters much better, Send in the hounds (there ought to be Hounds) to bait everything in for a big fireball and even if not they're essentially 2 attacks, double hp, make enemy waste moves etc. etc.

I was wondering how good Ulbrich's contributions were. I have not started a new game yet, as of the time of writing this, so I'm not sure what kind of unit promotions he brings to the table. I was already in act 5 when he showed up, and my war council was practically fully upgraded by that point.

Nah you don't have to wait.

Hedge Knight definitely isn't the best unit in the list. Wolf Riders are. Better stats, more damage, better initiative. Hedge Knights are good, but wolf Riders are better.

Also in terms of ranged attackers the Headhunters are the best although training them takes a bit longer. Not sure who unlocks them. If you want pure damage and bigger numbers then Marksmen are the best, but Headhunters are just an allround better unit. More HP, hit for the same amount and they counter ranged attackers. They also don't lose damage in close range.

For starting cavalry Hellknights will do very very well. I think they are one of the best units in the game, but they are on the side of evil so maybe if you're RPing and don't want them on board then you don't get these. But they make taking Drezen so much easier.

Prior to getting the DLC, I always faulted to Greybor for my military upgrades, with the exception of my Archers, who I took Regill's advice and made into Marksmen.

Wenduag's suggestions are easily the worst possible ones in the game. Those convicts she recommended kept getting demoralized every second turn!

You can have both of course, but you choose which ones become merc and which is base army. Wolf Riders can tank like no tomorrow though.
