Under demon mythic path, at which point do you unlock demon armies?
I read that as a demon you can get demon armies replacing the crusaders.

When does this happen in the story?

Which act?

I don't want to invest too heavily in the crusaders if I'm going to replace them with demons. Or will the buildings I create and such still benefit the demon army?

Also what happens to the crusaders armies and generals I bought? Do they just disappear?

really mild spoiler ahead Due to what happens in the previous acts, your armies will be disbanded (that is always the case) and you need to recruit your generals again (for free, but need to wait for some days)

It happens in act 5 (the last act). But you can still recruit normal units. You just get the option to recruit more demons every couple of days and get a small demon army in the beginning of the act.
Buildings are still worth it to get you to that point and at least I still found mortal units useful. So recruitment buildings make sense, also for demon.

Oof, I was hoping I could play with them a lot sooner in the game.

Your MC must first gain a good reputation with the various factions in the Abyss (Act 4) before they will respect him and consider him worthy enough, so unfortunately they don't send demonic units until Act 5.
