Get the fists, you just have to hold the button down to do a flurry of punches.

I feel like we're missing quite a bit of information here. What weapon are you using?

Plenty of boons will increase your damage by +50-100%
With chaos boon you can increase your damages even more.

Non-boss enemies go down pretty quickly (i.e. after 1-3 hits) if you upgrade your weapons properly. You can find 2 hammer upgrades, lots of Olympic boons, and several chaos boons on each run, and they all stack (unless specifically mentioned that they replace each other, which can happen with Olympic boons that boost the same action).

They don't die as easily as in (for example) Path of Exile, you can't just press two buttons and kill a horde of enemies that's approaching you. Hades generally has less enemies at a time, but they do usually require more than one hit to go down, though this shouldn't be an issue if you upgrade your attacks properly.

So its like either having luck and getting super powerful boons or being unable to dish out damage?
Especially those shield guys tank me way too long. I can't hit backstabs consistently on them, since they dont flinch

Dash through them and hit them in the back or use area damage is you have them (like festive log boon cast).

Learn to look for synergies between boons, hammer upgrades, and how they work with different weapon aspects. Powerful builds don't come from a single strong boon, but rather putting things together in a way where everything builds off everything else, and fortunately there are many, many ways to do this. If the different parts of your build aren't really working together then it can indeed feel like you're just barely chipping away at enemies, but when you put together a combination that really clicks you'll be watching an entire room of enemies just melt in seconds.

Before the first mini-boss, the game will throw at least one boon to increase your damage for an Attack or Special. Some better than others, e.g. Zeus or Dionysus on a high damage, slow weapon like Bow Attack or Rail Special may not yield as much damage. But the game tends to offer a few dozen ways per run to be effective, some just more than others if you see the pieces come together.

The Shield guys, I often have to wait for them to make an attack and miss before I can attack. There is a window of a couple seconds or more where they do not act. If they're not attacking, they tend to turn around faster.

And then, I'd say if your hands or fingers start are fatigued, discomforted, or in pain during a play session, to pause, take a break, re-assess if there is a way that you can change playing to avoid the pain, or if you even want to continue playing a game that can hurt you in this way. (Tap intensive, clicker hero-type, wrestling games, rhythm, and fighting games are out for me due to frequently of button press. Where Hades offers the rail, fists, spear spin attack, Excalibur, shield, and cast builds that aren't as intense on my hands and fingers - granted I probably won't be on any speedrun lists.)

No matter what I try damage feels way off. Like they had it well balanced and halfed it to shoehorn in some meta progress

Just activate god mode in the settings if you can't make it the normal way.

Yeah I know right. All those other games I’ve played where you are prince of the underworld trying to escape to the surface the damage feels wayyyyy higher. They totally nerfed this game. 😂😂😂

Always choose the hammer upgrade above anything else,
And yes... i know how tempting it always is to choose aphrodite & artemis because you like them, so if you see hammer go hammer

Question answered.
Your Welcome

That's literally true. The game is about 30 minutes long and is designed around you replaying those same 30 minutes a couple dozen times.

Get Excalibur. Pretty new to the game myself, I made a beeline for excalibur. Lets just say I dont do all that much excessive clicking any more.
