Is Palworld an example or a counterexample?


Palworld is essentially the opposite of what I was describing with games that jump to selling plushies and merch. It consistently has benefited the consumer, such as pushing back against copyright pressure from Nintendo, providing free crossover events, patching bugs and exploits, adding free content, and staying active with the community on Discord and Steam.
That’s why I’d personally say Palworld does merchandise right; It’s in the same category as Undertale, Deltarune, dare I say early FNAF games where merch felt like a way to support developers who were still delivering meaningful updates and content, not just cashing in on their projects.
When merch is handled poorly like I mentioned, the purchase feels like voting with your wallet only to have the devs stop delivering, since the money’s already flowing. Why continue to update? Why not stall in order to further your profits? However, Palworld keeps providing to its community while offering merch as an extra, not the main product.
Ah, I misread what you were saying. I was thinking indie games with merchandising like Undertale were fine and not too sold out as well. What are some examples then? I can't think of anything in particular that started out sincere and then became marketed slop. Even Sanrio always started that way. Maybe Star Wars? That's the best I can think of, but it's decline feels more attached to its sale to Disney than the direction it took once it started merchandising.
