How to change game banner/header in Steam Big Picture Mode (solution)
I found a solution to this unanswered (and now closed) topic query.

1). Locate your grid folder.
Installation_Path/userdata/YOUR_USER_ID/config/grid
(most people have Installation_Path as "C:/Program Files/Steam" but I do not and not everyone else does either)

2). Find the screenshots folder of your game.
Installation_Path/userdata/YOUR_USER_ID/760/remote/GAME_ID/screenshots
(if you cannot find it or somehow have multiple because this can happen, go into the game and take a screenshot and then locate it)

3). Note the following extensions for filenames (not file types):
_p (portrait)
_hero (landscape art shown when game is selected)
_logo (game logo-defaults either to text or to the game's executable logo)

"What about banners?"
They used to have "_header" as a filename extension, but not at this point; for the Big Picture banners, just the GAME_ID is all the filename needs.
"Does it have to be JPG/JPEG?"
No; PNG works just fine.

"Where can I find some decent custom banners?"
Steamgriddb.com is a good place to start.

In 2024, to make this work with non-steam games, go to C:/Program Files(x86)/Steam/userdata/usernumber/config/grid
The files should have its game number with sufixes (p, _logo, _hero), without them it’s set only for the most recently played game;
Both png and jpg work

I'm pretty sure you can do all this in the UI, it's just strewn over a bunch of different places. i certainly never had to go digging around in random folders to give my non-Steam games artwork when I still cared about Big Picture Mode...

This here is the Big Picture Wide (most recently played) banner, as if that wasn't clear enough. :papyrus:
for the banners in bpm, you just need an image with filename "GAME_ID.png".
for example, i have a game with an id of 123, then i will find 3 images in this folder, they are
123_hero.png, 123p.png, 123_logo.png
now i want to add an image used for the banner, i just need to make a copy of 123_hero.png, and rename the copy as 123.png, and that's all
and when you start bpm, you will find the image is shown as a banner
