I'm thinking this is about the AD. He's the one that brings the gun, as he hands it to Andy. The AD is also in charge of the casting, which means that he brought in both Big D and Andy. He was allowed to set the stage, to some extent.
When John enters the scene, the AD realizes that he's messed up. He was very focused on getting Andy his gun because it's the real one. He's got to move the guns around, but he still needs Andy to get the real gun for his plan. He tells Bill to get Andy's gun out of locker 3.
This brings in some stuff about Andy having 2 guns that I saw in a thread a few below this one: one in locker 3 that's fake that he puts in before he goes into the bathroom after showing it to Leonard (around 5:30), and one in the locker to the left of locker 3 that's real and where Logan gets his gun from (around 10:50). I'm not sure if/why Andy had two guns; I'll admit I got a little lost here while playing. Either way, Bill takes the locker 3 gun and then runs it over to May.
The real gun, however, is definitely the one Logan has and I think that's the AD's plan to make sure that the real gun stays as close to Andy as possible. Whether the AD actually messed up or not, he makes sure the real gun is always accessible to Andy - it never goes further than a room away from where he wants it.
Finally, the AD gets excited/nervous at a few points where the gun is moving, most notably at around 18:25, where he starts bouncing his leg nervously as it nears the finale. Finally, right before the final shot, when the Director asks the AD how he "got over his thing," the AD tells him "Yeah, it feels like a knot in my heart **gunshot** just got untied." After that, he goes with the Director to greet the cast, and, after volunteering to buy everyone dinner, never says another word. Even the Director seems surprised that someone could actually die on set, so I'm not sure he's the killer (unless he's also an actor, which is definitely possible).
As for motive, I think the AD is out for revenge for his ex, but he doesn't ever get to a point where he explains what he learned when he was investigating. Who is the AD and who is their ex? I've got no idea, but, as with a lot in this game, I can't help but wonder if it's all connected.

Right, idk about the English version, but in Chinese version after everything ends, there was a voice saying "so the director was used, huh". So it was clear that the director was not aware of the scheme of the AD. My guess is yes he was kinda revenging for his ex, because his ex disappeared during one shooting and most likely the actor playing Big D was an integral part to this event.
Anyway It is pretty clear that there are more background information and stories to develop for AD and his ex. It is also important to note that the director said the entire project was sponsored by an institute, which also runs a hospital. It might well be the Asylum in the final chapter. In general the Chinese community believes that the developer team will show more details in the next DLC. The next DLC will be out within months I think? Really look forward to the update!
I don't see where or when I can get that the gun got from AD to Andy, and then from Andy to Logan.

AD says that he gave a gun to Andy and forgot to give one to John so Bill removes and gives it to May who gives to John.
The other part is a bit unclear to me as well but probably Andy puts it in the wrong locker and Logan gets it from there. Bit strange but this is how I see.
AD gave the real gun to Andy before the scene (AD said he was too busy trying to get a gun for Andy so he forgot to give John one)
Now, at the beginning of the scene, Logan puts his fake gun in the left locker
Then Andy takes out the fake gun from the left locker, puts the real gun that AD gave him in the left locker, then walks to the right locker and puts the fake gun from Logan in the right locker (I don't know why he did that, but that's just how it happened)
After that, Logan takes out the real gun from the left locker, but it gets thrown on the ground
At the end, Andy picks up the real gun from the ground.
