You cannot play with a single character though. You need two characters at the minimum. You can keep some in the "reserve" and plug and play them into your party as desired - the scenario difficulty will be automatically adjusted.
The limitations:
2-4 characters in a scenario. No more, no less.
No duplicates of a merc type in the same scenario.
You still only have the same number of items in the shop. So if there are only two copies of the +2 boots, for example, you can't equip them on five different characters. The bigger your roster "on the bench", the more thin your items will be.
Also, as far as campaign mode goes, if a merc loots a nice item from a chest, but it is far better suited for another Merc, they are basically screwed?
In campaign you sell them back for 1/2 price, then another character buys them for full price. In guildmaster you "rebind" them for half price. It's functionally the same, except in guildmaster all the gold is in a shared pile while in campaign each character has his or her own gold.
Some other merc would have to buy it from the store at full price, though. Shopkeeper has to make his profit, I guess.
