So to answer your question, just play the characters you enjoy playing, and as long you cover each chapter as each faction at least once you won't miss too much.
So it goes like global story > family story > character additions.
I actually like it that way, you only start skipping tons of dialogs because you mostly replay the same stuff even with other characters.
So don't expect that there are really 90 different stories, the characters themself are more like a "flavour" to the faction story. Only "Other" characters are quite the exception, because they mostly do have a unique touch.
I started this game with alot of fun going here and there getting some random bases and enemy officers. But if you don't play mainstory for 5 hours and unlock the entire map for yourself, you will lose everything to the story 5 minutes later. So i only played as an assassin after that and went for the generals i needed to execute and nothing more. I killed most enemy officers about 10x, they just came back everytime i defeated them, really stupid tbh. You don't have a say in this game whatsoever. The story is written.
I disagree with you. I am 42 hoyrsin wei.yaun shao just killed. Iwont say i explored all map but quite a bit.
As i explore i build my network. Claim towns, find hideaways, specail furniture and accessories.
Sometimes interact with other officers who got drana going on.
By exploring i had sun ce ask for help . given he came to help kill yaun shao.
Before thati found yaun shu. Helped him. He sent food to sun jain.
Hell battle against dongzhong i had haung zhong himself come from the southand atttack.
Its little things like this that i explore and enjoy. No need to rush the game.
If the game had a massive sandbox mode it would be perfect to me imo. Somehting like empies put intot his would be amazing.
At the very least they could do with having a truly free mode ocne you finish every single chapter, where every officer is accessible for that chapter, with mor eof a sandbox feel. Give you a reason to raise relationships, build and stuff.

It basically is like a theatric piece where actors step upon the stage at one point and leave it at another but the story keeps going.
I totally understand that they wouldn't do 90 handcrafted stories (which I hope they would in the future tho), but it's a letdown that they added like nothing to the character you are playing. There are exceptions, especially the "Other" characters, but that's it mostly.
I really think most people are over reacting. A story is a story. One major story story per faction. One for major players liek Guan Yu. But how many ways can you retell the story Furthermore why would you need to?
We know the story. Use that time, money, and resources and put it into content. You know something like ambition mode, an endless eclipese like berserk. A g game function like all star warriors team ups, a charge attack like arslann. Ice feature like berserk fight where you slide.
Story is nice but it is really unneccessary. They could of done more thingst o earn the weapons than just buy them. You know do chaos mode all side quest and mega boss in hard mode in xxx mission with xxx officer to get xxx scroll.
Vs story.....
In older DW games you played the faction story, or main character storylines yes, but here you have to replay specific faction stories a lot more because of the number of characters. So a little bit more would have been nice.
The other factions(Jin and Other) are where things change a bit and you dont end up doing half the stuff you already did in the other 3.
